Apple Waited Two Years to Say the Word AI and That Was the Strategy

Everyone else branded the technology. Apple waited and branded itself, which is a much harder trick and a much better one.

I watched the keynote yesterday with a laptop propped on the counter and a deck I was supposed to be finishing. Two years of every company on earth stapling two letters to whatever it already sold, and Apple finally walks out with a name of its own: Apple Intelligence.

Not artificial intelligence. Their own initials, wearing the category like a borrowed coat that happens to fit.

I laughed out loud at my own kitchen counter. That is the whole trick, and the two years of silence are what paid for it.

Everyone else spent two years branding the technology, which meant borrowing credibility from it, and Apple waited and branded itself, so now the technology borrows credibility from Apple.

Consider what the rest of the market did with those two years. Every product page grew a sparkle icon. Every earnings call grew a paragraph. Every startup in the Pearl put the word on a pitch deck cover, and by this spring the word had been said so many times that it stopped carrying information. When a term means everything, using it tells a customer nothing except that you are participating.

Apple skipped the participation phase entirely, and I want to be precise about why that worked, because most brands should absolutely not try it.

Being late is only a position if you have the trust to spend on the wait. Apple could afford two years of pundits writing that they had missed it, because the installed base was not going anywhere and the brand promise was never speed. It was that the thing works when you touch it. A company without that reservoir goes quiet for two years and simply disappears.

Then look at the framing choices. The demos led with the boring, useful, personal stuff: your notifications, your photos, your writing, your own screen. The processing story got as much stage time as the features, which is a positioning decision dressed as an engineering one. And the outside model they brought in was presented as an optional errand you can hand off, not as the center of the product. Partner as a feature, never as the identity.

Being late is only a position if you have the trust to spend on the wait.

The risk is obvious and I would flag it if this were my client. They have now attached their own initials to a system that is famously difficult to make reliable, and a mediocre Siri is no longer a mediocre Siri. It is a mediocre Apple. That is a genuinely expensive bet, and it is the kind you only make when you think you can cash it.

Meanwhile my morning at Stumptown involved four separate laptops with a sparkle icon somewhere on them. The word is going to get quieter now. Names tend to do that once one of them finally means something.
