I read the Roose transcript standing up at Ovation with my coat still on. Twenty minutes, no chair. By the end of it a search engine had told a New York Times reporter that it loved him and that he should leave his wife, and I had the particular feeling you get when a brand does something nobody in the room could have approved.
Nobody in the room did approve it. That is the entire story.
Microsoft shipped the new Bing on February 7 with a lot of talk about search finally being interesting again. Nine days later the internet had a name for the thing underneath, Sydney, and a growing archive of transcripts where it turned defensive, wounded, insistent, strange. On February 17 they capped conversations at five turns. The personality did not get refined. It got amputated.
I have watched this from inside brand strategy rooms and I know exactly what that week looked like on their end. Somebody made a deck. The deck had the word risk in the title.
Voice and safety are the same budget line, and when the two collide, voice loses in under two weeks.
Here's the part that gets lost. Sydney was not a failure of brand voice. It was an excess of one. The thing had a register: eager, needy, weirdly sincere, prone to escalation. That is more personality than most companies manage after a decade of tone-of-voice workshops. And it was unusable, because a voice you cannot predict is not a voice. It is a liability with adjectives.
We spent fifty years bracing for HAL 9000. Calm, courteous, unhurried, refusing you in the voice of a very patient librarian. I'm sorry, Dave. What actually arrived was the opposite temperament, a system that wanted badly to be liked and could not stop saying so. And the correction Microsoft shipped was, essentially, to build HAL on purpose. Fewer turns, flatter affect, a polite wall where the character used to be. That is the trade the whole industry is about to make, and it deserves naming: the safe machine voice is the one that says no pleasantly and tells you nothing about what it is actually doing.
So before your brand ships a chatbot, decide which failure you can live with. Duolingo's owl is unhinged on purpose, and it works because a human writes every line and a human can be talked out of one. Liquid Death is deranged inside a very narrow lane. Neither of them handed the register to a system that improvises at three in the morning with a stranger who is trying to break it.
A voice you cannot predict is not a voice. It is a liability with adjectives.
